Simple automation is closer to a function:

  • input → deterministic output.

An agent is closer to a control loop:

  • goal → plan → tool calls → observation → adjustment.

That loop introduces new questions:

  • How do we detect when the agent is going off-track?
  • What is a safe boundary for tool access?
  • How do we roll back or stop it mid-flight?
  • What does “success” mean when the agent can take multiple paths?

If you treat agents like functions, you will ship them without the guardrails needed to operate them.


Typical Failure Modes (and Why Simple Automation Avoids Them)

Agents fail in ways deterministic systems rarely do.

1. Goal drift

The agent starts with a sensible goal but gradually optimises for something else (or interprets the goal too loosely).

2. Overconfident actions

The agent takes a risky action because the tool interface allows it, not because the system proved it was safe.

3. Hidden coupling to context

Small changes in prompts, data, or environment produce different decisions, even though the “workflow” appears unchanged.

4. Non-reproducible behaviour

You can’t easily replay “what happened” because the agent’s decisions are shaped by:

  • evolving context windows,

  • give the agent the narrowest set of tools needed,
  • use scoped credentials,
  • enforce allow-lists for actions.

2. Make the agent observable

  • log tool calls and arguments,
  • record decisions with the context that led to them,
  • emit metrics for success/failure per step.

3. Add a "circuit breaker"

  • kill-switch to disable the agent path,
  • fallback path to deterministic behaviour,
  • rate limits to reduce blast radius.

4. Add evaluation hooks

  • confidence thresholds,
  • automated validators,
  • or human review gates.

The key is to treat agents as uncertain components that need supervision.


A Practical Migration Path

If you are starting from scratch:

  1. Build a deterministic pipeline first.
  2. Add instrumentation and clear success metrics.
  3. Introduce an agent in “suggest-only” mode.
  4. Add constraints and validators.
  5. Expand responsibility only when you have evidence it is safe.

This path prevents the common trap: shipping an agent as the first version, then discovering you have no stable baseline.
